<title><![CDATA[Reuniões, reuniões e mais reuniões]]></title>

<description><![CDATA[Quem trabalha ou já trabalhou em grandes empresas &#8212; principalmente nas grandes corporações mul]]></description>
<content:encoded><![CDATA[<div class='snap_preview'><p>Quem trabalha ou já trabalhou em grandes empresas &#8212; principalmente nas grandes corporações multinacionais &#8212; conhece bem essa rotina: há reuniões com o chefe; com o <em>staff</em> (ou <em>time</em>, como queiram); com a coordenação; com os clientes; com os clientes dos clientes; na hora do almoço e, se deixarem, até mesmo com a tia do cafezinho. Acreditem, em certos casos 30% do tempo de permanência de um funcionário na empresa é gasto com esse tipo de encontro.</p>
<p>Quando ninguém sabe muito bem o que fazer para resolver um problema, sempre há uma alma caridosa que sugere um tipo especial de reunião, o <em>brainstorm</em>, onde os participantes podem sugerir, livremente, suas idéias. O produto de tais encontros geralmente desagrada àqueles de olfato mais apurado&#8230;</p>
<p>O que mais me incomoda, porém, é ver meu tempo disperdiçado, pois geralmente tais conluios têm com uma metáfora perfeita a rodovia transamazônica: vão do nada a lugar algum! Eu mesmo cheguei a participar de algumas reuniões onde os presentes, todos brasileiros, diga-se de passagem, insistiam em conversar em um inglês esquisitinho e cheio de siglas, sem largar, obviamente, suas <a href="http://pfvasconcellos.blogspot.com/2007/03/quando-uma-piada-deixa-de-ser-uma-piada.html">latinhas de Coca-Cola Light</a>. O supra-sumo do pedantismo.</p>
<p><a href="http://sethgodin.typepad.com/seths_blog/2007/04/meetings.html">Seth Godin</a> fez um bom apanhado dos tipos de reunião mais comuns. Vejam só:</p>
<blockquote><p>Here are a few very distinct types of meetings:</p>
<ul>
<li><em>Just so everyone knows</em>: This is a meeting in which one person or small group tells other people what&#8217;s already been decided and is about to happen. These meetings should always have a written piece to go with them, and in many cases, it should be distributed a day before the meeting. The meeting should be very short, take place in an auditorium type setting, not a circle, and have focused Q&#38;A at the end. Even a quiz. It&#8217;s the football huddle, and the running back isn&#8217;t supposed to challenge the very premises the quarterback is using to call the play.</li>
<li><em>What are you up to</em>: This is a meeting in which every participant needs to present the state of their situation. It probably happens on a regular basis and each person should have a strict time limit. Like two minutes (with an egg timer). After presenting the situation, each attendee can send their summary in an email to one person, who can sum it up and send it out to everyone.</li>
<li><em>What does everyone think?</em> In third place, a meeting where anyone can speak up. People who don&#8217;t speak up on a regular basis should not be invited back. It&#8217;s obvious they are good at some other function in the office, so you&#8217;re wasting their time if they sit there.</li>
<li><em>We need a decision right now</em>. These are ad hoc meetings that have a specific agenda and should end with a decision. A final decision that doesn&#8217;t get reviewed.</li>
<li><em>Hanging out meetings</em>. These are meetings with no real agenda, lots of side conversations, bored people, people instant messaging and just sort of hanging out. Sometimes these are fun, but I wouldn&#8217;t know, because I haven&#8217;t been to one in three years.</li>
<li><em>To hear myself talk meetings</em>. You get the idea.</li>
</ul>

<p>Com a tecnologia que temos a disposição atualmente, ferramentas de colaboração on-line; listas de discussão; videoconferência; etc., não seria possível encontramos maneiras mais eficientes para a tomada de decisão? O que acham?</p>

<p>Segundo ele, quatro são os motivos que levaram a empresa de Redmond a capitular:</p>

<blockquote><p><em>30 years ago, Microsoft asked themselves a very clever question: How do we make a profitable company, based on the assumption that all hardware will one day be free? I suppose they need to ask themselves another question now: How do we make a profitable company, if people no longer need or want the desktop?</em></p>
<p><em><strong>Microsoft&#8217;s issue is not a lack of financial, technical and intellectual capital. They have all that stuff in spades. Microsoft&#8217;s issue is cultural.</strong></em></p></blockquote>
<p>Certamente a Microsoft não morreu, pois ainda possui muito lastro para queimar e permanecer com a cabeça acima da linha d&#8217;água, porém, em certos aspectos, lembra-me os dinossauros, os gigantes do passado: É enorme; imponente e poderosa, mas, no presente, não assusta mais a ninguém.</p>

<li><em>Planeje o seu tempo com cuidado. Eu, por exemplo, procuro gastar 20% do meu tempo em comunicação com o meu pessoal, 20% na gerência do meu departamento, 20% em projetos estratégicos específicos, 20% em negócios diversos da British Airways, 10% no nosso programa de mudanças e 10% em contingência. A melhor coisa em ser CIO é poder enxergar toda a empresa. As demandas – assim como as pressões – são imensas e podem consumir toda a sua energia. Controle o seu dia e estabeleça objetivos amplos, revendo-os a cada semana ou mês. Só uma coisa é certa, você não vai atingi-los. Mesmo assim, o ato de determiná-los é importante e os resultados vão surpreendê-lo, além de fazer surgir algumas questões interessantes.</em></li>
</ul>
<ul>
<li><em>Não existem projetos de TI, só existem projetos de negócios. A única função do seu departamento é fazer o seu negócio avançar. Por isso, qualquer investimento precisa ter um sólido retorno financeiro. Se não tiver, esqueça! Este mandamento é fundamental – esquecê-lo é extremamente comum e excepcionalmente perigoso para você e para o seu negócio. Sem ele, você não passa de um fornecedor de TI.</em></li>
</ul>
<ul>
<li><em>Não tenha medo da Tecnologia (com T maiúsculo) – aproveite. Você é o Chief Information Officer, possua formação técnica ou não. Meu segredo inconfessável é ser historiador formado e originalmente um funcionário público. Talvez seja por isso que eu realmente goste de tecnologia e ainda me impressione com ela. Você é responsável pela TI e precisa entender os problemas para explicá-los aos seus colegas. Atualmente, ninguém pode saber tudo sobre todas as tecnologias e sistemas em uso – os especialistas dependem de outros especialistas para aconselhamento. Assim, fale com os seus, conheça suas forças e fraquezas, e saiba em qual julgamento pode confiar. Você precisa ser capaz de conhecer a tecnologia de modo a explicá-la aos seus pares de um modo empresarial.</em></li>
</ul>

<li><em>Comunique-se, comunique-se, comunique-se. Fale com o seu pessoal sobre os objetivos deles e da empresa. O melhor é o olho no olho. Conversas informais com grupos pequenos funcionam tão bem quanto com grupos grandes. Uma mensagem pessoal de e-mail de vez em quando é uma boa idéia, contanto que seja você mesmo quem escreve. Tenha certeza de que o pessoal sabe que pode falar com você ou lhe enviar um e-mail confidencial. Sempre responda qualquer aproximação, pessoalmente ou por e-mail, façam elas sentido ou não. Você precisa respeitar o seu pessoal se quer que eles te respeitem. Mas lembre-se que gente de TI busca fatos, lógica e análise, e não asserções e emoção.</em></li>

<li><em>Mantenha a TI simples. Nunca apresente a tecnologia como algo obscuro ou muito difícil para os demais executivos. O que quer que você faça, não deixe o seu pessoal dar a impressão de que eles são sacerdotes de uma religião misteriosa! Não use jargões e explique quais os benefícios para o negócio ou os impactos de um jeito que qualquer executivo possa compreender.</em></li>
